Jira Implementation in an Organization with More Than 4,000 Employees
There was no cross-departmental visibility of project status or team workload. Dependencies between departments were managed informally, causing constant delays and misunderstandings. There were no reliable productivity metrics or KPIs. Management could not obtain a consolidated view of the company's project portfolio. The technical teams (more than 800 people across development, infrastructure and support) needed agile workflows (Scrum/Kanban) that they could not implement with the existing tools.
The challenge was not only technical but organizational: more than 4,000 people had to be persuaded to adopt a new way of working.
Phase 1 - Consulting and design: We held workshops with each department to understand their workflows, needs and resistance to change. We designed a project architecture, permission schemes and customized workflows for each area: Scrum for development, Kanban for operations, and specific workflows for HR, finance and marketing.
Phase 2 - Configuration and customization: We deployed Jira Cloud Premium with Jira Service Management for the internal support team. We configured more than 40 projects, 15 customized workflows, custom fields, role-based dashboards and automations (more than 200 automation rules). We integrated Jira with Confluence, Slack, Microsoft Teams, Azure DevOps and the corporate ERP.
Phase 3 - Data migration: We migrated existing projects from Trello, Excel and other sources, preserving the history of tasks, comments and attachments.
Phase 4 - Training and adoption: We delivered in-person and online training segmented by profile: basic users, project managers, administrators and technical leads. We created a knowledge base in Confluence with guides, videos and FAQs. We appointed "champions" in each department as local points of reference.
Phase 5 - Support and continuous improvement: During the first 6 months after go-live, we maintained a dedicated support team to resolve questions, adjust configurations and optimize workflows based on real usage feedback.
96% adoption: Within 4 months, 96% of employees were actively using Jira as their main management tool.
Full portfolio visibility: Management now has consolidated dashboards with the real-time status of all the organization's projects.
35% reduction in delivery times: The technical teams reduced their delivery times thanks to the implementation of agile methodologies backed by the right tooling.
Elimination of silos: Dependencies between departments are now managed transparently, with links between projects and automatic notifications.
Actionable metrics: For the first time, the company has objective data on productivity, workload and performance per team.
